The demo is for everyone. That might be the problem.

I keep adding use cases so nobody feels excluded. The result is a product tour with no obvious person at the centre of it. How narrow would you go?

One recognisable task for one kind of user in the first demo. The product can do more than the video shows. You’re giving someone a reason to care, not inventorying the whole app.

I’ll use the freelancer deadline problem for this one. Team planning can be a separate demo instead of a second plot.

Good. Different demos can also teach you which use case brings people who actually use the product.
